Abstract:

Within the field of sport psychology the need for effective evaluation is now one of the most pressing requirements, yet it is a need that is often overlooked (Strean, 1998). The evaluation of the individual sport psychology consultant has been neglected in favour of the assessment and evaluation of the methods employed by these individuals. Despite this neglect, the relationship that exists between the sport psychology consultant (SPC) and the athletes they are consulting with is regarded as a significant component in successful sport psychology interventions (Petitpas, Giges & Danish, 1999). Clinical and counselling psychology literatures have demonstrated substantial evidence supporting the positive effect that an open, trusting and collaborative relationship between therapist and client has on therapeutic outcomes (e.g., Horvath, 2006). Yet little is known about the facilitative conditions needed to establish an effective collaborative relationship between the sport psychology consultant and athlete. The first purpose of this research project was to investigate SPCs, elite athletes and coaches' perceptions of the influence of SPC characteristics on the development of athletes' mental skills. The second purpose was to explore the facilitative conditions these individuals believed were necessary for establishing an effective consulting relationship. In order to accomplish these goals, four studies were conducted to assess what SPCs, athletes and coaches believed to be essential for effective consulting. The first study involved the completion of an online Consultant Effectiveness Form by 48 elite athletes; study two involved individual face-to-face interviews with nine elite athletes (6 male and 3 female, mean age = 32.67 years, SD = 11.05, mean competitive experience = 16.67 years, SD = 8.70) from a variety of sports (cricket, rugby, swimming, triathlon, dressage and wheelchair rugby) regarding their opinions of consulting effectiveness. In study three 13 accredited SPCs (9 males and 4 females, mean age = 44.8, SD = 10.6; mean years consulting experience = 11.1, SD = 4.7) were interviewed to examine their perceptions of consulting effectiveness. Finally, study four involved the interviewing of both members of four sport psychology consulting case studies regarding the effectiveness of their individual relationship. An inductive grounded theory approach was employed to analyse the interview data. Following extensive inductive content analysis the concepts and sub-categories that emerged were then organised into broader categories. Results indicated five categories important for an effective consulting relationship; (a) adopt a client-centred consulting approach, in which the SPC demonstrated trust, openness and a clear understanding of their roles and responsibilities; (b) transference and countertransference were a reality of the consulting relationship which the SPC should be aware of; (c) an informal, flexible, collaborative relationship with clear boundaries and the SPC being friendly, but not friends with the client; (d) the client contributions to the consulting relationship included commitment, openness and honesty; and (e) the SPC contributed counselling skills, enthusiasm, fitted in with team culture and worked towards creating client independence. The findings provide clear guidelines for consulting practice to promote the development of effective consulting relationships between sport psychology consultants and their clients.

Abstract:

This thesis is concerned with cross-cultural consulting. The research examines how a multinational consulting team worked with a multinational client. The consultants were from Taiwan, Japan, Singapore, Indonesia, USA and Australia and the client was a multinational oil company located on the island of Sumatra in Indonesia. The study employs the narrative theory of Ricoeur together with the research findings on culture of Hofstede, Trompenaars, Hall, Kluckhorn and Strodtbeck. The study relies on a comparison of national cultural characteristics as they were enacted duringthe conduct of a consulting project. The research emphasises the roles of the consultants, the consulting process and the consulting outcomes.

The management consulting industry is growing. The industryis also described as being exposed to increased pressure fromthe environment. An interesting question is then how resourcesare managed in management consulting firms in order tosustain competitive advantage. The purpose with this thesis isto investigate how firms in the management consulting industrymanage their resources through the lens of the resourcemanagement framework and if there are any signs of change.Through a multiple case study of the processes in two largemanagement consulting firms, the activity (i.e. the use ofresources) perceived as important for the leveraging ofcompetitive advantage is studied. The findings suggest thatcustomers have a much more central part in the resourcemanagement process than depicted in the resourcemanagement framework. The clearest signs of change refer tothe development of new career paths and an increased globalintegration of competencies.

Abstract:

Canvia is a Peruvian company owned by Advent International, which is one of the five largest private equity investment funds in the world. Canvia provides digital transformation services to clients to achieve the concrete business results, operating the following four business units: (a) service desk, (b) digital service, (c) business operation, and (d) cloud. The service desk unit is currently earning a low rate of margin. The main problem identified is a contract of service negotiated with Tiendas por Departamento Ripley, a Chilean retail company; and Banco Ripley Peru, a Chilean bank. According to the terms of this contract, Canvia provides their service desk services to both companies in Peru, by which the company receives a flat fee, independently of the number of tickets Canvia team resolves. This results in a constant revenue stream for Canvia and the increasing costs they have faced, resulted in financial losses to the company. However, at the moment, they are generating profits because of some changes introduced by the new Senior Manager. In this sense, the service desk unit, in particular Ripley’s account, is interested in look for any solution that generate a steady 20% profit margin. After reviewing the relevant literature, we have developed three alternatives of solutions, which are composed by several activities, which have been evaluated according to factors such as costs, innovation, risk, value added, feasibility and Canvia’s feedback. Our proposed solutions are a mix of these activities, which try to reduce costs but also increase Service Desk Unit’s flat revenues. The solutions are the implementation of a training website and the provision of training services to Ripley’s employees who manipulate embosadoras. However, since the success of these alternatives does not depend only on Canvia, it is concluded that the generation of a steady 20% profit margin for the Ripley account will not be possible if Canvia does not remain contracted by Ripley to provide additional services. Canvia es una compañía peruana parte de Advent International, uno de los cinco fondos de inversión de capital privado más grandes del mundo. Canvia proporciona servicios de transformación digital a sus clientes para lograr resultados comerciales concretos, operando las siguientes cuatro unidades comerciales: (a) service desk, (b) servicio digital, (c) operación comercial y (d) cloud. La unidad de service desk está afrontando un bajo desempeño financiero. El principal problema identificado es el contrato de servicio negociado con Tiendas por Departamento Ripley, una empresa minorista chilena; y Banco Ripley Peru, un banco chileno. De acuerdo con los términos de este contrato, Canvia brinda sus servicios de service desk a ambas compañías, a cambio de una tarifa fija que no incrementa a pesar de que el número de tickets por resolver siga aumentando. Sin embargo, actualmente están generando ganancias por algunos cambios realizados por el nuevo Gerente de Proyecto. Después de revisar la literatura relevante, se han desarrollado tres alternativas de soluciones, compuestas por varias actividades, que han sido evaluadas de acuerdo a ciertos factores. La solución propuesta es una combinación de estas actividades - la implementación de un sitio web de capacitación y la provisión de servicios de capacitación sobre embosadoras - con el objetivo de reducir costos y también aumentar los ingresos fijos de la unidad. Abstract:

MiPaku is a small, socially conscious fashion brand specializing in the design, manufacture, and sales of high-quality alpaca wool and cotton blended garments. The company is essentially an outgrowth of D’Peru textiles, which is an already established selfsustainable business that has been running since 2010. While Mipaku offers its products under its own brand name, D’Peru Textiles is a white-label label manufacturer of high-end alpaca wool and cotton blended garments. The company is based in Lima, Peru, and, at present, employs a total of 12 persons. Notably, Mipaku shares its production facilities, staff, warehousing, and ownership with D’Peru Textiles. Mipaku generates annual sales of less than US$10,000. Mipaku wants to grow yet is unsure of how to do so. Accordingly, the main problem(s) addressed in the consulting report concern market selection and modes of entry. In order to address the problem of market selection, an integrated market selection model is designed (based upon relevant literature) and employed to determine which markets Mipaku should pursue. Results from the model are complemented by qualitative research and identified that the United States, Germany, and the United Kingdom are the top markets for further pursuit. Following market selection, entrance strategies for each market are designed and organized into a Gantt chart. Moreover, the proposed implementation offers legal requirements, distribution channels, cost strategies, and a list of trade shows, boutiques, and other potential customers. Finally, it is analyzed the qualitative and quantitative outcomes that give the expected net present value and internal rate of return. To conclude, it is projected that if Mipaku implements the recommendations outlined in the consulting report, they will indeed accomplish their goal of increasing sales and growing their brand. MiPaku es una pequeña empresa de moda especializada en el diseño, fabricación y venta de prendas de alta calidad de lana de alpaca y algodón. Mipaku es esencialmente una extensión de D'Peru Textiles, el cual es un negocio autosustentable ya establecido que ha estado funcionando desde 2010. La principal diferencia es que Mipaku ofrece sus productos bajo su propia marca, mientras que D'Peru Textiles es un fabricante de prendas combinadas de algodón y lana de alpaca de alta gama de etiquetas de marca blanca. La empresa tiene su sede en Lima, Perú, y, en la actualidad, emplea a un total de 12 personas. Después de la selección del mercado, se diseña las estrategias de entrada para cada mercado las cuales se organizan en un diagrama de Gantt. Además, propone una implementación la cual contempla requisitos legales, canales de distribución, estrategias de costos y una lista de ferias, boutiques y otros clientes potenciales. Finalmente, se analizan los resultados cualitativos y cuantitativos para determinar el esperado valor presente neto y la tasa interna de retorno. Abstract:

This thesis focuses on defining what creativity is, how it can be encouraged and how this is done in consulting firms today. This is done through a literary study to gather information on what creativity is and how to encourage creativity effectively in software consulting. During the cours of the work, a case study which aims to gather where the company is acting correct according to the literature and what could be improved was done in the consultant firm Dewires' offices. This is further explored with the help of both focus group interviews and individual interviews where the recognised factors of creativity in companies found in the literature is discussed with the employees. The results are then presented and discussed to find what can be improved upon in the future to further encourage the employees to be more creative.

Abstract:

La presente consultoría fue realizada a la empresa Metal SAC, institución que se encarga de los servicios de alquiler, reparación y mantenimiento preventivo de maquinar ia para minería. La empresa tiene una estrategia basada en costos y es parte del grupo minero Material SAC (al cual pertenece la empresa Metal SAC) quienes han optado por realizar una integración vertical hacia atrás dando origen a Metal SAC. La consultoría consistió en el análisis de los procesos que involucran la operatividad del taller de reparaciones, desde un punto de vista financiero, logístico y comercial; con el objetivo de generar una mayor margen bruto se buscó mejorar los procesos y la eficacia de la operación de mantenimiento ante el crecimiento de la demanda. Para ello, se identificaron los problemas internos y externos de la organización que afectan el margen de la operación. El problema principal es incremento de los costos de venta reiterativos año tras año, que ocasionan la pérdida de margen bruto en el servicio, a pesar de que las ganancias se incrementaron debido al aumento de la demanda el costo total del servicio, el cual es un costo directo, creció en una proporción mayor evidenciando la falta de estandarización, definición de procesos, re trabajos, asignación errónea de recursos, malas cotizaciones, exceso de procesos tercerizados y la rotación de personal especializado a nuevas áreas de la empresa que se observaron en el proceso de diagnóstico. Para la implementación de las mejoras se presenta un Gantt que ayudará a la gerencia de operaciones a ejecutar las soluciones orientadas a la estandarización, control y evaluación continua del proceso. Con la implementación de estas soluciones se espera realizar una inversión de S/ 221,900 buscando un ahorro anual de S/191,893 por los próximos cuatro años, obteniendo un VAN de S/386,375 con una tasa de descuento de 10% y un TIR de 78%. This consultancy was made to the company Metal SAC, an institution that is in charge of the rental, repair and preventive maintenance services of mining machinery. The company has a cost-based strategy and is part of the Material mining group who have chosen to perform a vertical backward integration giving rise to Metal SAC. The consultancy consisted of the analysis of the processes that involve the operation of the repair shop, from a financial, logistical and commercial point of view; In order to generate gross margin, we sought to improve the processes and the efficiency of the maintenance operation in light of the growth in demand. For this, the internal and external problems of the organization that affect the margin of the operation were identified. The main problem is the loss of profitability in the service, despite the fact that the profits increased due to the increase in demand, the total cost of the service, which is a direct cost, grew in a greater proportion, evidencing the lack of standardization. , definition of processes, rework, erroneous allocation of resources, bad contributions, excess of outsourced processes and the rotation of specialized personnel to new areas of the group that were observed in the diagnostic process. For the implementation of the improvements, a Gantt is presented that will help the operations management to execute the solutions aimed at the standardization, control and continuous evaluation of the process. With the implementation of these solutions, an investment of S / 221,900 is expected, seeking an annual saving of S / 191,893 for the next four years, obtaining a NPV of S / 386,375 with a discount rate of 10% and an IRR of 78%.

Unimaq es una empresa que pertenece a la corporación Ferreycorp S.A. Inició sus operaciones en el Perú en 1999, con la finalidad de ofrecer una solución integral a las necesidades de equipos ligeros en todos los sectores productivos del país, brindando oportunidades de desarrollo a sus clientes y colaboradores. El objetivo principal de la consultoría fue identificar los principales problemas que no le permiten a Unimaq alcanzar sus metas institucionales y para identificarlos se realizaron encuestas y reuniones de trabajo con los colaboradores. Detectados los problemas se procedió al análisis de las principales causas raíces, para posteriormente proponer alternativas de solución que permitan a Unimaq hacer frente a su actual situación. Se utilizó la metodología AMOFHIT, la metodología de Diagrama de Pareto y finalmente la Matriz de Complejidad versus Beneficio, dando como resultado que el problema principal de la empresa es: La alta concentración de servicio post venta en el sector minero. Este problema tiene como causas raíces: (a) Inadecuada gestión del riesgo a nivel comercial por parte de la Gerencia de Soporte al Producto y (b) operaciones estacionales en otros sectores; debido a ello Unimaq no ha diversificado el Servicio Post Venta a otros sectores diferentes a la minería, a pesar de ser una línea rentable. Began its operations in Peru in 1999, to offer an integral solution to the needs of light equipment in all productive sectors of the country, providing development opportunities to their customers and collaborators. The main objective of the current consultancy was to identify the main problems that don't allow Unimaq reach its institutional goals and to identify them, surveys and work meetings were taken with the collaborators. Once the problems were detected, the main root causes were analyzed, to later propose alternative solutions that would allow Unimaq to face its current situation. The AMOFHIT methodology was used, then the Pareto Diagram methodology, and finally the Complexity of the Matrix versus Benefits, giving as a result that the main problem of the company is: The high concentration of after-sales service in the mining sector. The root of this problem is: (a) inadequate commercial vision to diversify risk in Product Support Management, and (b) seasonal operations in other sectors; These are the principal causes why Unimaq hasn't diversified the after-sale service to other sectors than mining, even though this is a very profitable line of business. In this sense, aiming to improve and achieve the company's most important institutional goals, specifically profitability, it is proposed to adopt best practices of the current after-sale service from the mining sector to the agro-industrial sector, taking into account the profitability of this line of business and make that service an integral and flexible business model, customized for potential clients of the agro-industrial sector, optimizing costs and service times, ensuring contracts and sustainable agreements over the time, through the enforcement of the supply chain. That will allow expanding the commercial vision, to make this happen strategies that allow it to develop markets, diversify risk and optimize its operating capacity are proposed. To show that the present proposal of this study is profitable and viable, the analysis of NPV and IRR will be developed.

En base a un proyecto de consultoría que incluye un análisis interno y externo, se definió el principal problema de Euromotors, el cual es la falta de adaptabilidad en el mercado actual. Este afecta a toda la compañía y evita que esta logre la visión de entender las necesidades de los clientes. Dicho esto, el objetivo de las propuestas de mejora es resolver el problema formulando y sugiriendo la implementación de soluciones eficientes, fundamentadas en análisis cualitativo y cuantitativo. De ser implementadas, estas propuestas ayudarán a la compañía a mejorar su performance y sus resultados operativos, incrementando también su reputación en un mercado bastante dinámico y competitivo. Based on a consulting process that included both company and industry analysis, the main problem of Euromotors was defined, which is the lack of adaptability to the current market environment. This problem affects 'the company as a whole and prevents them from achieving their vision of understanding the customers’ needs. Therefore, the goal of this proposal is to solve said problem by formulating and suggesting cost-effective solutions, founded in both qualitative and quantitative analysis. Abstract:

The current report is a consulting project that has been elaborated for Servicios Industriales de la Marina S.A (SIMA). The motivation behind the study is to analyze the current issues within the company in order to assess and recommend a list of possible solutions for the client. At present, the main problem plaguing SIMA is its low levels of competitiveness within the metalworking sector. The report therefore conducted a thorough analysis to remedy the issue through the recommendation of both short and long term solutions. The report also took into consideration the immediate opportunity available to SIMA through the Reconstruction Plan in the wake of the El Niño Southern Oscillation System this past summer. It is therefore pertinent that SIMA act on the recommendations given in this report so that they may enhance the competitiveness of their metalworking sector and become an industry leader. The report highlighted four root causes that have hindered the success of the metalworking line, and has therefore created four strategic implementation plans that will help SIMA to build up their heavy metal industry from 2017 until 2020. In the short-term, SIMA will focus on building up its marketing abilities through CSR initiatives, whilst simultaneously creating strategic alliances with civil practices and large-scale clients. The former refers to the utilization of the Obras por Impuestos framework, which will allow SIMA to build alliances with companies with large amounts of taxes in exchange for work, thusly being mutually beneficial to both parties. Furthermore, strategic alliances will help SIMA to create a more well-rounded portfolio when bidding for projects, that will increase their probability of winning contracts. In the long-term, SIMA must look to focus on technological modernization and strategic human resource management. The former can be broken down into three separate areas of focus, where the client must update its obsolete metalworking equipment, create the capacity for modular bridge construction, and develop an engineering division specific to new engineering software programming. The latter is composed of strategies related to employee recruitment and employee retention, and are utilized to help reduce the issue of staff turnover within SIMA. When integrated into one master plan, both the short and long term strategies will aid in improving the competitiveness of SIMA’s metalworking sector, and will help it to achieve leadership status within the Peruvian market. Both group of strategies, the short term and long term plans, compose what it is named the Industry Leadership Plan. The total cost related is estimated in US$ 3,363,553 and disbursed in a time-lapse of four years, which makes the plan feasible in the actual financial conditions of SIMA. The plan suggested would benefit SIMA enhancing their Public Image and Brand awareness with an affordable investment that represents positive Net Present Values (NPV). Moreover, The Industry Leadership Plan would allow SIMA to increase their Market share in their actual targeted market and, even more, suggest them to tackle the niche of projects under the contract modality of Obras por Impuestos. Finally, the plan is a sharedvalue proposal because it represents a win-win situation that benefits the company, the State, the Suppliers and, the Community; by developing the capabilities to generate very necessary projects focused on the National Reconstruction of the Country due to the effects of the last El Niño El presente reporte es un Proyecto de consultoría elaborado para Servicios Industriales de la Marina S.A. Lo anterior se refiere a la utilización del marco legal de Obras por Impuestos, que permitirá a SIMA el construir alianzas con compañías con grandes sumas de impuestos que intercambiar a cambio de proyectos, de modo que sea mutuamente beneficioso para ambas partes. Más aun, las alianzas estratégicas ayudaran a SIMA a crear un elaborado portafolio para cuando licite para proyectos incrementando su posibilidad para obtener contratos. En el largo plazo, SIMA deberá enfocarse en la modernización tecnológica y la gerencia estratégica de recursos humanos. Lo primero puede ser dividido en tres áreas de enfoque, en las que el cliente deberá mejorar su equipamiento obsoleto de construcciones metalmecánicas, crear la capacidad para la construcción de puentes modulares y finalmente desarrollar una división de ingeniería especifica al diseño a través de software de ingeniería. Lo segundo se compone de estrategias relacionadas al reclutamiento de empleados y a su retención. Estas estrategias son utilizadas para reducir el problema de retiros voluntarios entre los empleados de SIMA. Integrados en un plan maestro, ambas, las estrategias de corto y largo alcance ayudaran a mejorar la competitividad de la línea de negocios de construcciones metalmecánicas de SIMA y ayudarán a alcanzar un status de liderazgo en el mercado peruano. Ambos grupos de estrategias, las de corto y largo plazo, componen el denominado Plan de Liderazgo de la Industria. El costo total relacionado es estimado en US$ 3,363,553 y desembolsado en un lapso de tiempo de cuatro años, volviendo el plan factible en las actuales condiciones financieras de SIMA. DSB Mobile is a small Peruvian software developing company based in Lima. DSB Mobile specializes in the development of both mobile and web applications and has worked with major companies such as Samsung, Claro & Entel. The company is composed of the General Manager, Zico Herrera, a sales manager, operations manager and both fulltime and contract based software developers that are hired based on the current demand for service. DSB Mobile has established a strong reputation and brand in Peru and is now looking to expand outside of Peru where they can introduce their software products into international markets. In their aspiration to internationalize, DSB Mobile is seeking to find out not only the most profitable markets for their company but also markets that would best align with DSB Mobiles mission. The solution to their question of expansion was to determine the best markets using a variety of both quantitative and qualitative factors. In using an IT Competitiveness report that was done by the British Software Alliance this was used as a reference point to determine the best ranked countries for IT competitiveness and the best countries to conduct business in base off of important IT indicators. Combined with software data statistics in terms of charges per project and cost of IT Consultants, this further narrowed down the scope to the most attractive, profitable and mutually beneficial market for DSB Mobile. The implementation plan proposed involved two market lines namely, the North American market line and the European Market line. The proposed solution takes into consideration different scenarios, one of them being the moderate work balance of 1 project per month, giving a total cost of $391,065 per year with a profit of $180,736. The Gantt chart outlined is intended to guide the company with the step by step implementation of this international expansion and prepare them to execute this plan in the most efficient and effective manner DSB Mobile es una pequeña empresa peruana de desarrollo de software con sede en Lima. This consulting report was elaborated in order to find a solution for the problem proposes by the metal packaging managers of Gloria S.A. The main problem is the lack of presence of the Gloria´s metal packaging business in other countries of the region. The purpose is to increase the presence of the business through the expansion of Gloria´s metal packaging business to other countries of the region. The objective for this report is to obtain a final recommendation of where to expand Grupo Gloria´s metal packaging business, how to implement it and the key success factors for the project in order to guarantee the success of the project. This report includes the result of an exhaustive analysis of the current situation of the country using the PESTE information and of the metal packaging industry in Mexico, Argentina, Chile, Colombia, and Bolivia. As a result of this analysis Colombia got the highest score with 2.98 points out of 4. Considering the results of the previous evaluation, the best solution is to find more presence in the region by expanding the metal packaging business of Gloria to Colombia. This is because of the attractiveness of its market and the high possibilities of success due to the support of other parties; because Grupo Gloria already has operations in this country; and due to the amounts of investment required that can be aligned to the investment that the company is willing to confront. Moreover, this project presents an implementation plan for the next 17 months that are on hands of the metal packaging team of Peru. This plan considered the next steps that are needed in order to increase the presence of Gloria´s metal packaging business in other countries of the region. The investment of the implementation it’s around 34 million dollars. However, it depends in the further decisions that will be taken. El siguiente reporte de consultoría fue elaborado para encontrar una solución al problema propuesto por el los gerentes del equipo de empaques de metal de Gloria S.A. El principal problema es la falta de presencia del negocio de empaques de metal de Gloria S.A. en otros países de la región. El final objetivo de este reporte es obtener una recomendación final sobre el mejor entorno en Latinoamérica para la expansión del negocio de empaques de metal de Gloria S.A., como implementar la propuesta y los factores claves de éxito para garantizar el logro del proyecto. Este reporte incluye el resultado de un análisis profundo de la situación actual del país a través de un análisis PESTE y un análisis de la industria de empaques de metal en México, Argentina, Chile, Colombia y Bolivia. Como resultado Colombia obtuvo el mayor puntaje con 2.98 puntos sobre 4. Considerando el resultado anterior, la mejor solución es expandir el negocio de empaques de metal a Colombia, debido a que es el mercado más atractivo, además, Grupo Gloria tiene operaciones en el país desde el 2011 y el monto de inversión del proyecto se puede alinear a los niveles de inversión que la empresa está dispuesta a asumir. Este proyecto presenta un plan de implementación para los próximos 17 meses, que están a cargo del equipo de empaques de metal de Perú principalmente. Este plan considera los siguientes pasos a solucionar para poder lograr mayor presencia del negocio de empaques de metal de la empresa Gloria S.A. en la región de Latinoamérica. El objetivo del estudio es analizar a la empresa, centrándose en SIMA Callao y generar un informe sobre los problemas y plantear posibles soluciones. El principal problema de SIMA Callao es la baja rentabilidad. Ya que son una empresa estatal, llevan a cabo la mayor parte de su trabajo para el gobierno, los cuales no generan ganancias. Por esta razón, SIMA podría generar una mayor rentabilidad tomando contratos con clientes privados, especialmente en el sector de reparación que ofrece mayores márgenes de contribución. Otros problemas secundarios incluyen, inestabilidad de la mano de obra (oficiales navales con contratos de corta duración), falta de capacidad de gestión, fuerza laboral inflexible, inadecuada política salarial y de promoción, falta de una política de pago de proveedores, infraestructura insuficiente y obsoleta, entre otros más. SIMA debería utilizar la nueva capacidad para atender al sector privado y cambiar el foco de sus operaciones a la unidad de reparaciones navales para mejorar la rentabilidad de la empresa. Asimismo, son necesarios ajustes en las políticas de recursos humanos, adquisiciones y finanzas. Con estos cambios, se espera elevar el margen neto de SIMA entre 5% y 6%. Se espera cierta oposición por parte de la dirección del SIMA. Other secondary problems include, instability of the workforce (naval officers with short contracts), lack of managerial skills, inflexible labor force, inadequate wage and promotion policy, lack of a supplier's payment policy, insufficient and obsolete infrastructure, among others. SIMA Callao should use their increased capacity to serve private clients and shift their focus to ship repair in order to improve the company profitability. In addition, adjustments in the HR, procurement and finance need to be made to achieve both stability and efficiency in the company. Euromotors S.A. is the exclusive brand representative of the Volkswagen, Audi, Porsche, and SEAT brands among others within 11 strategic business units in Peru. Since its foundation, the firm has since grown exceptionally in size, scope and sophistication from their original operational function as an automobile importer to their current status engaged in the sale of vehicles, new and used cars, servicing and sale of original spare parts. As a multi-brand firm, it maintains 1,052 employees who function relatively autonomously within each business division for the separate brands. In order to propel the firm forward as a cohesive unit, synergies within need to be created to eliminate the replication of processes and procedures and to ultimately streamline overall organizational function. After a few years of declining profitability, Euromotors is looking at opportunities to improve its competitive position within the Peruvian automotive retail sector, which is rapidly changing and increasingly competitive market. In order to withhold a competitive advantage, a micro-pilot project has been designed within the consulting process, which has taken deep rooted analysis at both the internal and external environmental factors, to be implemented with Euroshop, Euromotors’ most profitable division. A cultural transformation will impact the sales force team of Euroshop; however, before it can be properly administered, overcoming organizational resistance to change must be dealt with. The proposed solution develops method for Euromotors to incrementally overcome the resistance to change in a multi-step system, to increase employee motivation and unity while increasing intrinsic responsibility to function as a team throughout the entire firm. This proposal considers the necessity of maintaining commitment to the strategic goals of the company. Through the development of a strategic map and a KPI based scorecard, the firm will have visibility on the key factors in garnering true change. Abstract:

Dinet es una empresa logística, especializada en brindar servicios de logística integral. Sin embargo, desde inicio del presente año se encuentra incursionando en proveer soluciones logísticas para e-commerce. El objetivo de la consultoría descrita en el presente documento fue identificar el problema principal que afronta Dinet al brindar servicios logísticos ecommerce soportados en una empresa diseñada para proveer servicios de logística integral. Luego de reuniones con los responsables de las diferentes áreas involucradas de la empresa se logró levantar la información necesaria que permitió identificar los problemas internos que actualmente afectan las operaciones y calidad de los servicios logísticos e-commerce que Dinet brinda. El problema principal encontrado es la demora en la ejecución de procesos y tareas en las áreas, generando ineficiencias administrativas y operativas que afectan la rentabilidad del servicio e-commerce. Se realizó un análisis interno, un análisis externo y se procedió a la revisión de literatura enfocada a brindar una base para la propuesta de la solución al problema principal. Entre la literatura revisada destacan temas como: (a) diseño organizacional, (b) cultura organizacional y gestión del cambio, (c) herramientas de calidad, (d) procesos, y (e) servicio al cliente. En base a lo analizado e investigado, se procedió a proponer dos alternativas de solución al problema principal descrito. Las cuales fueron evaluadas y comparadas en los siguientes criterios: (a) riesgo, (b) tiempo, (c) valor agregado, y (d) viabilidad económica. Se obtuvo que la alternativa seleccionada consiste en crear un modelo de negocio e-commerce apalancado en las áreas existentes, se requiere un presupuesto inicial de S/90,567 y se obtendrá un ahorro de S/121,718 anual. Después, se identificaron los factores claves de éxito y los riesgos de la propuesta. Con la información obtenida a lo largo del presente trabajo se describió la forma de implementación sugerida para la solución propuesta. Finalmente, se mencionaron los resultados esperado de la implementación de la solución planteada. Dinet is a logistics company, specialized in providing traditional logistics services. However, since the beginning of this year it has started providing logistics solutions for ecommerce. The purpose of the consultancy described in this document was to identify the main problem that Dinet faces when providing e-commerce logistics services since it is a company designed to provide traditional logistics services. It was necessary to have meetings with the managers of different areas, in order to gather the relevant information that make it possible to realize internal problems related to operations and quality. The main problem found is the delay in the execution of processes and tasks in the areas, generating administrative and operational inefficiencies that affects the e-commerce service profitability. An internal analysis and external analysis were carried out. Also, literature reviewed in order to provide a basis for the proposed solution to the main problem. The literature reviewed was related to the following topics: (a) organizational design, (b) organizational culture and change management, (c) quality tools, (d) processes, and (e) customer service. After this analysis and investigation, two alternatives solutions were proposed to solve the main problem described, which were evaluated and compared on the following criteria: (a) risk, (b) time, (c) added value, and (d) economic viability. The selected alternative consists of the creation of a new e-commerce business model that will be supported by the actual areas, the initial budget considered for this implementation is S/90,567, that will generate a saving of S/121,718 per year. Afterwards, the key success factors and risks that the selected alternative may have were identified. With the information obtained throughout this work, the suggested implementation plan for the proposed solution was described. Finally, the expected results of the implementation of the proposed solution were mentioned.

La Cooperativa Agraria Norandino Ltda. fue formada en 1990. Perteneciente al sector agroexportador, es una de las cooperativas más importantes del país, el primer exportador de panela a nivel nacional y está entre los más importantes en cacao y café. Business Consulting Group realizó un análisis de la situación actual de la Cooperativa Agraria Norandino en conjunto con el vicepresidente de la organización, Juan De La Cruz, y el administrador, Carlos Neyra. En el análisis se encontró que el problema principal que tienen en la organización cafetalera es la sobredemanda de café y la baja oferta exportable, principalmente porque los 3,800 socios caficultores tienen una baja productividad; su rendimiento promedio es de 14.65 quintales por hectárea. En el diagnóstico se encontró que es consecuencia de las bajas capacidades y habilidades técnicas que tienen los caficultores. Posteriormente, se realizó un análisis y procedimientos para identificar posibles soluciones a la problemática en cuanto a la capacitación y desarrollo de habilidades técnicas de los caficultores. Como resultado, se propuso la implementación de una plataforma virtual que servirá para dar cursos de capacitaciones mediante videos con contenido técnico en todo el manejo de la cadena productiva del café. Esta plataforma virtual será de uso exclusivo para los caficultores de la cooperativa Norandino, donde podrán utilizar sus smartphones como herramienta tecnológica para dichas capacitaciones. La implementación y puesta en funcionamiento de dicha plataforma tendrá una duración de seis meses. Del mismo modo, los indicadores de impacto podrán empezar a visualizarse a partir del primer año de su implementación, lo que permitirá analizar y adoptar mecanismos de mejora para el uso del nuevo sistema tecnológico de capacitación para productores cafetaleros. La implementación y funcionamiento de esta plataforma virtual tendrá un costo de S/ 60,500. Cooperativa Agraria Norandino Ltd was formed in 1990. It belongs to the agro-export sector, and it is one of the most important cooperatives in the country; the first exporter of raw cane sugar at a national scale, and it is among the most important in cocoa and coffee. Business Consulting Group performed an analysis of the current situation of Cooperativa Agraria Norandino, together with the vice-president of the organization, Juan De La Cruz, and the administrator, Carlos Neyra. The finding of the analysis was that the main problem that they have at the coffee-producing organization is the over-demand of coffee and the low export supply, mainly because the 3,800 coffee-grower associates have a low productivity; their average yield is of 14.65 quintals per hectare. The diagnosis found that this is due to the low capacities and technical skills of the coffee growers. At a later time, an analysis and some procedures were performed in order to identify possible solutions to the issues concerning the training and the development of the coffee growers’ technical skills. Likewise, the impact indicators will be visible from the first year of its implementation, which will enable analyzing and adopting improving mechanisms for the use of the new technological training system for the coffee producers. Abstract:

Aerotech es una compañía dedicada al mantenimiento y reparación de aeronaves en Perú y Chile. Para brindar un servicio de calidad, requiere contar con personal altamente calificado, formado bajo una cultura de calidad y adherencia a procedimientos. Sin embargo, ha estado recibiendo una gran cantidad de reclamos por incumplir los estándares de servicio esperados. Se analizó la empresa en su conjunto y se observó que, si bien ha logrado crecer aceleradamente, carece de las herramientas y metodologías que le permitirían monitorear sus planes y estrategias, y principalmente la calidad de sus servicios. Precisamente, el análisis encontró que la problemática central es el incumplimiento de los estándares establecidos por el cliente, lo que da origen a reclamos denominados “no conformidades”. Por otro lado, las áreas de Seguridad Operacional, y de Mejora Continua, directamente involucradas en resolver las no conformidades, carecen de capacidad operativa para implementar adecuadamente los planes y estrategias que las mitiguen, y además no están integradas conjuntamente en el proceso, por lo cual el tiempo de respuesta es muy largo, inoportuno y genera una acumulación muy alta de nuevos reclamos. Para poder atacar este problema, el equipo de Business Consulting (BC) apoyó la elaboración inicial del Tablero de Control, utilizando las metodologías Lean y Six Sigma no sólo para identificar y atacar el problema raíz, sino también para implementar una nueva metodología de trabajo basada en la calidad. Junto a esto, propone reestructurar los procesos de Seguridad Operacional y de Mejora Continua, logrando reducir los tiempos de repuesta a las no conformidades a 4.6 días. Además, se ha plantado un programa de implementación que incluye la adquisición del talento, un programa de entrenamiento para el personal, la implantación de un nuevo sistema de trabajo y recomendaciones para seguir atendiendo las necesidades del cliente, entre otros puntos de gran relevancia. Aerotech is a Peruvian enterprise dedicated to the commercial aircraft repair and maintenance services in Peru, and Chile. To be able to accomplish the provision of a quality service, Aerotech needs to have highly skilled and quality-focus trained staff, who can easily adhere to established procedures. Nevertheless, the company has been receiving a great quantity of claims referred to noncompliance of the client’s service expectations. The Business Consulting (BC) team analyzed the company, and found that though Aerotech grew rapidly, it lacks tools and methods for monitoring its plans and strategies, and mainly the quality of service. The analysis showed that the core issue is non-compliance of service standards established by the clients, which originates claims called “nonacceptances”. On the other hand, both the Operational Safety, and Continuous Improvement areas, directly involved in solving the nonacceptances, lack the operational capability to adequately implement the plans and strategies that can mitigate them, and additionally they are not integrated at working, and therefore the time of responsiveness is very long, not in time, and generates a great cumulative of new claims. To solve this problem, BC supported the preparation of a Balance Score Card, using Lean and Six Sigma methodologies to recognize and solve the main problem, as well as to use them to implement a new business performance mythology. This study is proposing a process restructuration for Operational Safety and Continuous Improvement, achieving a new response time of 4.6 days to solve the nonacceptances. In addition, an implementation program has been planted that includes talent acquisition, a training program for staff, the implementation of a new working system and recommendations to continue attending the requirements of the client, among other relevant topics.

Akamai S.A.C. es una empresa de gestión inmobiliaria de reciente creación, julio del 2020, pero que recoge experiencia de inversión inmobiliaria de siete años en Perú y veinticinco años en la región Andina. El objetivo de la presente consultoría de negocios fue principalmente identificar las oportunidades que permitan expandir las operaciones en Perú. En el proceso también se analizaron algunos problemas inherentes a este inicio de gestión. La metodología ejecutada incluía la realización de entrevistas semiestructuradas con todos los niveles jerárquicos de la empresa, el análisis de la información de la misma, y luego con la matriz de complejidad versus beneficio se estableció la oportunidad principal. Como resultado, la principal oportunidad, en nuestra opinión, es desarrollar proyectos en los NSE C y D que sufren de menor oferta de vivienda y tienen programas de subsidio del Ministerio de Vivienda destinados a su atención. Luego de la revisión de literatura, ofrecemos alternativas y sugerencias para aprovechar la oportunidad identificada en el mercado local. Akamai S.A.C. is a real estate management company established in July 2020, but which incorporates seven years of real estate investment experience in Peru and twenty-five years in the Andean region. The objective of this business consultancy was mainly to identify opportunities that will allow them to expand operations in Peru. In the process, we also analyzed some problems inherent to the beginning of this management. The methodology followed were semi-structured interviews with all the hierarchical levels of the company, analysis of the information of the company, and the establishment of the main opportunity through the complexity-benefit matrix. As a result, the main opportunity, in our opinion, is to develop projects in the socioeconomic levels C and D that struggle from a lower supply of housing and has subsidy programs from the Ministry of Housing aimed at their care. After the literature review, we offered alternatives and suggestions to take advantage of the opportunity identified in the local market.

Abstract:

Amazona Chocolate is a company that sells high-quality organic chocolate and other cacao derivatives. The market where it operates value these characteristics and is willing to pay a premium for them. The profitability of this business has attracted companies increasing the competition, which raised the awareness of Amazona Chocolate to be more competitive. Although, the company has been and remains profitable, it is unknown how the distribution of its costs are, for which it is not known for sure how the money is actually being spent. Based on these premises, the consulting project aimed to research and propose a costing system that would identify the costs incurred by the firm on each stage of its operations, while also allowing to improve the decision-making of the firm. Based on the literature review and the framework of Fisher and Krumwiede (2012), the consulting project proposed to elaborate a costing system composed by (a) variable and absorption costing (one complementing the other) for assigning costs to the products, (b) process costing for tracking direct product costs, (c) department cost pools to organize indirect product costs, and (d) transaction based drivers to allocate indirect costs, as it was identified through a weighted score assessment that this costing system was more suitable for Amazona Chocolate, based on its availability of resources, characteristics, and necessities. The proposed implementation plan estimates a total period of execution of 12 weeks, which was divided into three main phases: learning, communicating, and executing. The scheduled period is flexible based on the availability and time of the stakeholders; however, it should not take more time than the estimated by the consulting team. Finally, the consulting report did not consider a cost of implementation since the evaluation of the costing system took into account the limited resources of the company, nonetheless, it is recommended to assign a person to execute the process of digitalization of the information held in physical files, for which it was estimated a period of 15 days and an investment of S/800. Amazona Chocolate es una empresa que vende chocolate orgánico de alta calidad y otros derivados del cacao. El mercado donde opera valora estas características y está dispuesto a pagar un mayor precio por este tipo de productos. La rentabilidad del negocio ha atraído a nuevas compañías, incrementando así la competencia; por lo que Amazona Chocolate desea ser más competitivo en su industria. A pesar que la empresa ha sido y sigue siendo rentable, se desconoce cuál es la distribución de sus costos, por lo que no se sabe con certeza cómo se gasta el dinero. Por estas razones, el proyecto de consultoría tuvo como objetivo investigar y proponer un sistema de costos que identificara los costos de la empresa en cada etapa de sus operaciones, al tiempo que permitía mejorar su toma de decisiones. Basado en la revisión de la literatura y en el marco teórico de Fisher y Krumwiede (2012), el proyecto de consultoría propuso elaborar un sistema de costos compuesto por (a) variable y absorption costing (se complementan mutuamente) para asignar costos a los productos, (b) processing costing para rastrear costos directos de productos, (c) grupos de costos por departamento para organizar costos indirectos, y (d) drivers basados en transacciones para asignar costos indirectos. Esta elección se efectuó mediante una evaluación de puntaje ponderado, obteniendo que esta metodología era la más adecuada para Amazona Chocolate, en función de su disponibilidad de recursos y características. El plan de implementación propuesto estima un período total de ejecución de 12 semanas, dividido en tres fases: aprendizaje, comunicación y ejecución. La programación es flexible; sin embargo, no debería tomar más tiempo del estimado por el equipo de consultoría. Finalmente, el informe de consultoría no consideró un costo de implementación ya que la evaluación del sistema de costos tomó en cuenta la restricción de recursos de la empresa, sin embargo, se recomienda que una persona se encargue del proceso de digitalización de la información que se maneja de forma física. Abstract:

FM S.A.C., es una empresa B2B con más de veinte años en el mercado peruano que brinda servicios de alimentación y administración de infraestructura. El objetivo de la presente consultoría fue identificar el problema principal que impide a la empresa alcanzar sus objetivos, así como, brindar alternativas de solución para dicho problema. Utilizando el método de la matriz de criticidad, se determinó como problema central, la baja tasa de cumplimiento de requerimientos de Facility Management en provincia; los cuales son brindados a través de proveedores contratados por FM S.A.C. Los incumplimientos han generado pérdidas de ventas, penalidades, incumplimiento de metas de rebate y el riesgo de no renovación de contrato con sus principales clientes. Luego de la revisión literaria y de las reuniones sostenidas con trabajadores de la empresa, se trabajó la matriz de Ishikawa que permitió determinar la causa-raíz del problema: la baja disponibilidad de proveedores con altos estándares de calidad en provincia. Las iniciativas propuestas para afrontar el problema clave son: (a) la implementación de un programa de desarrollo de proveedores zonales, (b) indicadores clave de monitoreo de proveedores, y (c) estandarización de procesos. Con lo propuesto, se espera lograr un beneficio operativo, a través del incremento de la tasa de cumplimiento de requerimientos en provincia; y un alcance financiero a través del incremento de ingresos, la reducción de penalidades y el incremento de rebates. FM S.A.C., is a B2B company with more than twenty years in the Peruvian market that provides food services and infrastructure management. The objective of this consultancy was to identify the main problem that prevents the company from achieving its objectives, as well as propose solution alternatives to overcome it. Using academic methodologies, it was found as the central problem, the compliance’s low rate in Facility Management requirements at province. This problem had generated sales losses, penalties, breach of rebate goals and the risk of not renewing contracts with its main clients. After literary review and meetings held with company workers, the root cause of the problem was defined using the Ishikawa matrix. The root cause of the problem was the low availability of suppliers with high quality standards in provinces. The initiatives proposed to tackle the key problem were: (a) the implementation of a zonal supplier development program, (b) key supplier monitoring indicators, and (c) standardization of processes. With these proposals, it is expected to achieve operating and financial benefits, through the compliance rate increase, increase in revenues, penalties reductions and increase in rebates. Tesis

Abstract:

Alexim Perú, que pertenece al Corporativo Alexim, es un agente de carga internacional que opera por más de 25 años en el sector logístico del mercado de comercio internacional. El presente reporte de consultoría pretende contribuir con el fortalecimiento que ha emprendido Alexim Perú con miras a crecer en sus operaciones y las relaciones con sus clientes en el marco de la eficiencia y eficacia. En ese sentido, en el presente documento se analizó el contexto interno y externo de la compañía, para luego, a través de entrevistas y recopilación de información como incidencias, encuestas a clientes y reclamos, se puedan identificar los problemas más relevantes que enfrenta Alexim Perú. De entre todos estos, el problema clave identificado, en conjunto con la empresa, correspondió a la demora en el procesamiento y gestión de la documentación. Se identificaron cuatro tipos de causas principales que explicaban en un 81.43% el problema clave. Estas causas correspondieron a (a) problemas de organización para la ejecución de tareas, (b) demora en la información provista por el cliente, (c) falta de entrenamiento del personal, y (d) falta de comunicación interna por parte del personal. A partir del análisis de causas y de la revisión de la literatura enfocada a la mejora de procesos, el enfoque al cliente y el uso de herramientas tecnológicas, se presentaron tres alternativas de solución. Luego de una evaluación conjunta con la Alta Dirección, se determinó que la solución correspondería a (a) implementar los principios de las 5S en la mejora de los procesos, (b) desarrollar los módulos COM y OLD en el sistema ALS, y (c) fortalecer una cultura organizacional enfocada al cliente. Finalmente, en adición a los beneficios cualitativos y cuantitativos que trae esta implementación, la inversión de S/. 144,125.00 reduciría los gastos promedio anuales de S/. 110,125.00 por multas y penalidades. Alexim Peru - which belongs to Corporate Alexim- is an international freight agent operating in the logistics sector of the international trade market for more than 25 years. This consulting report aims to contribute to the strengthening process that Alexim Peru has undertaken to grow its operations and relationships with clients to provide efficiency and effectiveness. In this sense, this document analyzed the internal and external context of the company and identified the most relevant problems faced by Alexim Peru through interviews and information such as incidents, customer surveys and claims. The key problem identified along with the company was the long times for documentation processing and management. Four main types of causes explained 81.43% of the key problem including: (a) organizational problems for the task execution, (b) delay in the information provided by the customer, (c) lack of staff training, and (d) lack of internal communication by staff. Based on the analysis of causes and the review of the literature focused on process improvement, customer approach and the use of technological tools, three alternative solutions were presented. After a joint evaluation with Senior Management, it was determined that the solutions would correspond to (a) implement the principles of the 5S for improvement of processes, (b) develop the modules COM and OLD in the ALS system, and (c) strengthen a customer-focused organizational culture. Finally, in addition to the qualitative and quantitative benefits that this implementation brings, the S/. 144,125.00 investment would reduce the average annual savings approximately S/. 110,125.00 for fines and penalties. This growth can in part be attributed to the Peruvian textile industry, which is one of the strongest manufacturing economies in the country due to its enormous impact on the economy. The growth of the GDP per capita has resulted in a higher spending capacity among Peruvian citizens, and Peruvian consumers are now willing to invest a larger part of their income in clothing. This economic growth has also produced changes in their purchasing processes and increased their expectations for high-quality products. Additionally, Peru ranks fourth in entrepreneurship in Latin America, behind Colombia, Chile, and Ecuador. This emerging entrepreneurial dynamism, however, is a figure of small businesses that are contradicted when compared with the high failure rate. Confecciones Juliett is a Peruvian small business that specializes in the design, manufacturing, and selling of clothing garments for women. After analyzing the internal and external environment of the industry, the organization is facing typical challenges that many Peruvian SMEs encounter in their operations. In sum, the goal of this paper is to define the best and appropriate cost structure for the company, Confecciones Juliett, in order to strengthen their organizational decision making. En la última década se ha apreciado que el Perú ha logrado un crecimiento económico promedio superior a sus pares en América del Sur. De la misma manera, la industria textil del país ha evolucionado hasta ser una de las más relevantes de la economía peruana. Debido al crecimiento del PIB per cápita, los ciudadanos peruanos tienen una mayor capacidad de gasto y están dispuestos a invertir una gran parte de sus ingresos en vestimenta. Toulouse Lautrec is an Escuela de Educación Superior in Peru, the first institution in the country to obtain the SUNEDU licensing to operate as an escuela. It also belongs to the Educa group, to which also belongs Universidad de Ciencias y Artes de América Latina and the CERTUS Institute. The educational center was founded in 1983, being one of the first to focus on creative careers. Currently, TLS offers specialization in six subjects. Also, to offer a quality education, the company has two business units, Antegrado and Educación Continua. The company employs more than 900 professors, with a student body of 7,500 and more than 6,000 graduates. In recent years, one of the main challenges for TLS is to improve the image and profitability of Educación Continua business unit, which operates in the four buildings that the company has, sharing spaces with Antegrado in the campuses of Santiago de Surco and Magdalena, while at the sede of San Miguel and Independencia it operates 100%. To achieve the objective, the CENTRUM consulting team held meetings with the company to identify the problem and propose the optimal solution. After conducting an analysis of the company, it was determined that the problem to be solved is the low percentage of use of classrooms, mainly at the sede of San Miguel. In the course of the consultancy and with the commitment of TLS representatives, it was proposed to establish an innovation center at San Miguel. This implies enabling co-working spaces. The budget to implement this proposal amounts to S/608,600, and will give as a result a net present value of S/495,538. It is expected to develop this plan in September 2019 and have the spaces enabled by January 2020. The result of this proposal will bring sustained growth in the operating margin of sede San Miguel. Australian Laboratory Services (ALS) es una empresa especializada en brindar servicios de análisis de muestras ambientales, de alimentos y soluciones técnicas en diversas industrias, a través de laboratorios equipados con instrumentos de alta complejidad en 55 países alrededor del mundo, incluyendo Perú a partir del año 2002. En Perú, su estrategia de negocio se basa en brindar servicios de análisis de muestras de última generación al mercado de ciencias de la vida: medio ambiente y alimentos, en el rubro de la minería, hidrocarburos y alimentos. El objetivo de la consultoría fue identificar el problema principal a través del análisis de las principales causas y brindar propuestas de alternativas de solución. En consecuencia, el problema principal identificado fue la ineficiente asignación de costos logísticos, la cual tiene como origen a un deficiente planeamiento de procesos, ya sea en actividades de recojo de muestras como transporte de equipos y a la ausencia de alternativas de costeo especializado. Para solucionar este problema, a través del análisis causa-raíz y en base al análisis interno, externo y de la literatura revisada, se encontraron seis alternativas de solución, las cuales están orientadas al rediseño y optimización de procesos, a la implementación de la actividad de empalme de servicios obtenida a través del costeo por actividades y la generación de nuevos acuerdos comerciales y planes de contingencia. Consequently, the main problem identified was the inefficient allocation of logistics costs, which originates from poor planning of processes, be it in sample collection activities such as equipment transportation and the absence of specialized costing alternatives. Besco es una empresa enfocada en el sector construcción e inmobiliario que cuenta con más de 20 años de experiencia en el rubro, lo que ha llevado a que ejecute múltiples proyectos de gran envergadura dentro del territorio peruano. Actualmente, uno de sus principales proyectos es la primera etapa de la obra denominada La Alameda del Rímac (LAR), la cual consiste en cuatro subobras: tres edificios y una habilitación urbana. Debido a la magnitud de este proyecto, Besco necesita encontrar nuevas herramientas de gestión que reduzcan los presupuestos o gastos no productivos en orden de mejorar su rentabilidad, incrementar la implementación de tecnología, entre otras metas. El objetivo de la consultoría fue identificar el problema principal que no le permite a Besco alcanzar sus objetivos. Para ello, se analizaron las principales causas y, a partir de esto, se propuso una nueva tecnología que cumpla con sus expectativas. Se encontró que el problema principal es el crecimiento del presupuesto destinado para las observaciones en los proyectos de construcción, el cual ha generado un estancamiento en el rendimiento de la empresa. A través de la consultoría, se encontró que la causa raíz de su problema estaría relacionada con la inadecuada gestión de ingeniería y As-Built; es decir, los procesos que incurren en el desarrollo del proyecto son ineficientes. Con base en el análisis externo e interno, así como en la literatura indagada, es que se propone una herramienta tecnológica factible que realice un impacto directo e indirecto en costos y tiempos dentro del proyecto. También, se da cuenta de su proceso de implementación y se proyecta sus efectos en los presupuestos. Due to the magnitude of this project, Besco needs to find new management tools that reduce budgets or non-productive expenses in order to improve its profitability, increase the implementation of technology, among other goals. The objective of the consultancy was to identify the main problem that does not allow Besco to achieve its objectives. Therefore, the main causes were analyzed, and then new technologies were proposed to meet its expectations. One finding was that the main problem is the growth of the budget allocated for observations in construction projects, which has generated a stagnation in the company's performance. Through consulting, it was found that the root cause of his problem would be related to inadequate engineering and As-Built management; in other words, the processes involved in the development of the project are inefficient. Molitalia S.A. es una empresa peruana que inició actividades en el año 1964 y se expandió por Latinoamérica a partir de 1997 formando parte de un sólido grupo empresarial llamado Carozzi que está orientado a la fabricación y comercialización de alimentos de consumo masivo, presente en gran parte de Latinoamérica y con un crecimiento sostenido a través de los años. El objetivo de la consultoría fue identificar el problema principal sobre las desviaciones en la planificación de producción de galletas y caramelos en la planta de Los Olivos, a través del análisis de las principales causas, así como, brindar propuestas sobre alternativas de solución. En consecuencia, el problema principal identificado es el impacto de las averías de mantenimiento en la planificación de producción, la cual tiene como origen una deficiente gestión de averías con niveles altos de tiempos promedios de atención de fallas, falta de repuestos críticos en almacén, alto inventario de repuestos sin consumo, deficiente programas de capacitación en operadores y mantenedores. Para solucionar este problema, a través del análisis causa-raíz y en base al análisis interno, externo y de la literatura revisada, se encontraron cinco alternativas de solución, las cuales están orientadas al rediseño y optimización de procesos de atención de averías. La implementación de un aplicativo que permita definir que repuestos se deban tener en stock, programa de capacitación continua a operadores y mantenedores y finalmente, el monitoreo de la gestión de mantenimiento, logística y operaciones a través de indicadores que se pueda visualizar en tiempo real en plataformas como el Power BI.

As a field, Management Consulting is mostly unknown to students of public universities. This unfortunate circumstance is a product of favoritism of elite, private colleges in the hiring processes of most consulting firms. Regardless of the presence or lack of intention of pursuing management consulting as a career path, undergraduates can benefit from the application of management consulting principles, especially in terms of business problem solving. Undergraduate consulting field projects help to hone analytical skills, apply course material, and serve the community. In order to more easily facilitate undergraduates participating in such projects, this thesis first outlines best practices by top firms in the management consulting industry. It then adapts these best practices to provide a broad methodology for undergraduate use in pursuing consulting projects, as well as a specific methodology for one of the more common undergraduate--‐level consulting tasks: marketing analysis and design. The thesis then applies these methodologies through a case study, a consulting engagement performed by Eller Consulting Club for a local entrepreneur. Finally, the thesis provides guidelines for securing employment in the management consulting industry, focusing on the interview process. True to consulting form, the thesis is presented in a straightforward, easily accessible slide deck.

This thesis extends current understanding in management consulting research by investigating the ways in which management consultants and their clients shaped knowing over the course of nine different consulting engagements. The research illuminates the client experience of using consulting knowledge in organisations, and proposes a theoretical reconceptualisation of knowledge shaping in consulting engagements which incorporates how the knowing client is enacted. The research shows that knowledge shaping activities are planned and enacted to support novelty reduction in consulting engagements; that asymmetries in the structuring of the consultant–client relationship hamper knowledge transformation and the establishment of knowing; and that understanding of how the role identities of consultants and clients are established and maintained over the course of an engagement is integral to understanding knowledge shaping in consulting engagements.

A través de un análisis de la situación actual de la empresa se determinó que el problema principal que presenta Pariwana Hostel Cusco es el descenso del flujo de ventas en los canales offline y online, presentando una disminución de ventas del 84% para el año 2020. El objetivo de la empresa es superar la crisis provocada por el virus COVID-19, logrando como mínimo un ingreso anual de 3.8 millones de soles por los próximos cinco años, y posicionarse como la mejor cadena de hostels en Latinoamérica el 2026. En base al análisis situacional y reuniones con el gerente se determinó que uno de los principales motivos de su poca capacidad de venta es la baja difusión de la empresa en canales digitales y la poca adaptabilidad a los cambios de su mercado objetivo. Es así que a través de los hallazgos derivados del análisis del sector, de la revisión de literatura especializada y de los modelos internacionales exitosos, se han propuesto diferentes alternativas, resaltando dentro de ellas, la implementación del Marketing Digital como la mejor opción para alcanzar los objetivos establecidos, proponiendo un plan de implementación con un presupuesto fijo e indicadores de rendimiento que permitan proyectar y medir los resultados, así como para determinar la viabilidad y éxito del proyecto. Pariwana Hostel Cusco is a company within the hotel industry aimed at providing affordable accommodation in private or shared dorms with activities that promote cultural exchange and social experiences, which began operations in 2009 and today has two other branches in Lima and Santiago de Chile. The purpose of the consultancy was to determine the key problem and propose the best alternative solution. Through an analysis of the company's current situation, it was determined that the main problem facing Pariwana Hostel Cusco is the decrease in the flow of sales in offline and online channels, with a decrease in sales of 84% by 2020. The company's goal is to overcome the crisis situation caused by the COVID-19 virus, achieve at least an annual income of 3.8 million soles for the next five years and to position itself as the best hostel chain in Latin America in 2026. Based on the situational analysis and meetings with the manager, it was determined that one of the main reasons for its low sales capacity is the low diffusion of the company in digital channels and the low adaptability in the changes of its target market. Through the findings derived from the analysis of the sector, the review of specialized literature, and successful international models, different alternatives have been proposed, highlighting among them, the implementation of a Digital Marketing strategy as the best option to achieve the established objectives, proposing an implementation of a plan with a fixed budget and performance indicators to project and measure the results, as well as to determine the viability and success of the project.

Abstract:

Some relationships go quite well - others less well. In this dissertation I explore consulting relationships that flourish and how such a bond develops between consultant and client. I distil the essence of my and some other practising consultants’ experience of flourishing relationships using transcendental phenomenological methods. Unlike quantitative analysis, the description obtained in this way retains the complexity of our experience and I present it as a series of dialogues, mirroring the form of the conversations from which it was drawn. In the flourishing consulting relationships I researched, I found firstly that consultant and client mark out some fundamental common ground they have with one another in terms of their beliefs, interests and behaviours. They check that something is at stake that both value. While they do so, they discover ways to mutually engage, to let each other in. They came to like, respect, trust and feel accepted by one another. They enter into each other’s emotions and perspectives, empathising deeply with the other. Neither feels superior. They become energised about what they are doing. They maintain a strong sense of personal connection despite the peaks and troughs experienced thereafter. Then, as a partnership develops, they become a dyadic unit, one in spirit. They co-own their project, embedded together in it. They ask for and value each other’s opinions, given honestly. They feel responsible for one another. They share the work, their skills and experience synergised. Finally, operating as a team, they are able to act in concert as they engage with the outside world to further the purpose of the assignment that brought them together. They have a common purpose, aim, plot and script, within which they can both improvise. A summary description of the phenomenon is presented, accompanied by diagrams showing the underlying structures. I apply my findings to my own practice and reflect on how they help me, what I have learned about myself and how I relate to others, and the contribution I hope my inquiry makes to knowledge. A paper summarising this dissertation has been published in the peer-reviewed Work Based Learning e-Journal international, published by Middlesex University (Davis, 2015).
